Founder & Principal, Undiluted

I help senior leaders understand what is really happening inside complex organisations before major decisions are made, while important work is under way, or when formal reporting and operational reality begin to drift apart.

Through Undiluted, I provide confidential and independent reviews of defined organisational issues or concerns. The work is particularly relevant when formal reporting and key people indicate that everything is on track, but the accountable leader’s instinct suggests otherwise.

My work focuses on governance, accountability, incentives, decision integrity, formal reporting and operational reality. I look beneath accepted explanations to test whether the picture reaching senior leaders is complete, whether responsibilities and decision rights are clear, and whether organisational pressures are shaping what is reported or left unsaid.

The work can be useful:

• when something does not feel right;
• before a significant decision or commitment;
• while an important programme, service or change is already under way.

Artificial intelligence remains an important area of interest, particularly where it affects governance, accountability and human judgement, but it is one part of a broader professional focus.

How I Work

My work starts by looking beneath formal structures, reporting and accepted explanations to understand what is actually happening in practice.

I pay particular attention to:

• governance and decision rights;
• accountability and where responsibility actually sits;
• incentives and organisational pressures;
• people, behaviour and what may be left unsaid;
• the relationship between formal reporting and operational reality.

The purpose is not simply to identify what is wrong. It is to give the accountable sponsor clearer evidence about whether a concern has substance, where the underlying issue may sit and whether further assessment is justified.

I work independently of internal reporting lines, existing advisers and delivery interests. Those parties may form part of the evidence where relevant, but the purpose is not to assign blame. It is to establish a candid and reliable basis for judgement.

Experience and Credibility

My work draws on more than 35 years of experience across technology, government, construction, aerospace and international organisations. This includes senior programme, transformation and director-level responsibility with CGI and Mission Aviation Fellowship International, alongside ownership of an ISO-certified business.

My work has involved programmes and institutional environments connected with the UK Ministry of Justice, British Telecom, the European Space Agency’s Galileo satellite-navigation programme, Airbus Defence and Space and Thales Alenia Space.

Across those environments, I have worked on programme governance, operating-model design, transformation leadership, client recovery, delivery assurance and organisational change.

Much of that work has taken place in complex settings where responsibilities were distributed across multiple organisations, reporting provided only part of the picture, or the formal explanation did not fully match what was happening in practice.

That experience underpins the work I now do through Undiluted: identifying patterns, connecting governance, accountability, incentives, people and operational reality, and presenting difficult evidence clearly to senior leaders.

Purpose

My purpose is to help senior leaders gain a clearer and more reliable understanding of what is actually happening in complex organisations, particularly when the formal picture does not fully reflect operational reality.

I am interested in the consequences of how organisations are governed: how accountability is distributed, how incentives shape behaviour, how information reaches decision-makers and how apparently reasonable structures can produce unintended outcomes for employees, customers, citizens and others who depend on the organisation.

Through Undiluted, my role is to provide independent evidence, analysis and judgement so that accountable leaders can move forward with greater confidence.

I also publish independent analysis on governance, accountability, organisational performance, emerging technology and the realities of complex institutions.
